'89 transfer case got noisey

I put manual hubs on, taking off automatics. After about 100 miles the transfer case sounds as if the gears are trying to strip.
will not shift into a gear in 2 wheel drive, as the gears only clash and will not engage. In 4 wheel drive it will shift into gear with a clunk then it will move at low speed without clunking. Reverse seems to be fine.

First thing to do is to see if the snap ring on the output shaft broke. You can do this by removing the tail shaft housing. See http://www.drivetrain.com/gillies/Tcasesaver.html for details.
